Every ops team has at least one spreadsheet that does the thing nobody else can fully replicate. The formulas are nested four deep. The sheet name has a version number on the end. There is a helper tab nobody understands. One person knows why it works. Everyone else just knows not to touch it.

A lot of teams are now building the same thing with prompts.

The useful workflow lives in someone's Claude chat history. A version gets pasted into Slack. Another copy ends up in a doc. Someone tweaks it for their own use. A month later, four people are running slightly different versions of the same workflow, and nobody is sure which one is current.

At first this looks like progress. Then the mess starts.

Why prompt sprawl compounds

The problem is not prompt quality. It is that repeated AI work is being treated like personal productivity instead of shared operational logic.

That distinction matters because once a workflow gets reused, it stops being a clever prompt. It becomes part of how the team operates. It affects output consistency, training, handoffs, and how quickly new people can do the work without supervision.

When that logic stays trapped in private chat history, predictable things happen.

Work gets duplicated because nobody can find the current version.

Outputs drift because each person tweaks the workflow a little differently. One version asks for a concise summary. Another asks for more detail. A third sounds polished but leaves out the context the team actually needs.

One person's name comes up every time someone mentions the workflow. They quietly become the system.

New hires inherit nothing.

When the person who built it leaves, the workflow leaves with them.

And improvement stalls. If the workflow is scattered across chat history, docs, and Slack messages, nobody can compare versions, learn from failures, or decide what is worth standardizing.

That last part is the one that compounds. The real cost of prompt sprawl is not just inconsistency today. It is that the team never gets the benefit of learning in one place. You cannot improve what you cannot find.

From prompt library to workflow library

A prompt can stay personal. A repeated workflow usually cannot.

Once a workflow is used more than once a week, by more than one person, or in work where output quality matters, it should move out of private chat history and into a shared workflow library. Not a giant AI portal. Not a new committee. Not a six-month project. A small, practical place where the team keeps the handful of AI workflows already doing real work.

The framing matters. Prompt library sounds like storing text snippets. Workflow library sounds like storing working methods.

A prompt library says: here are some prompts people have found useful. A workflow library says: here is how we do this task, what we use, what good looks like, who owns it, and what tends to break.

The first is a folder. The second is operating logic.

The fields are deliberately boring. That is what makes a system a system instead of a habit.

Workflow name. Call it by its name. "Deal Desk Exception Flagging" beats "the prompt Marcus uses on incoming Deal Desk submissions."

Owner. One person. Not a team. Not a Slack channel. The named individual who keeps the entry current.

Use case. What this workflow is for and when it should be used.

Source inputs. What source material the prompt expects, and where it lives.

Prompt or steps. The actual text, or the sequence if it is more than one step.

Expected output. What good looks like, with one example. New hires need this to know if the AI did the job.

Review rule. What level of human review applies before the output ships. Reviewed by owner, sample-checked weekly, or fully reviewed every run, depending on what is at stake.

Where output goes next. Sent to a teammate, posted in Slack, saved to CRM, used as an internal draft, handed off to another function. This helps show how close the workflow is to customer-facing or business-critical work.

Failure modes. The running list of things the AI gets wrong with this workflow. Updated when they happen. This is the field that prevents the same mistake from costing you twice.

Version history. The date and reason for the last three meaningful changes. Three lines. Not a git log.

The prompt is not the asset. The fields around it are what make it one.

How to actually adopt this

Start with five.

Not the flashiest five. The repeated ones. The workflows people on your team are already running every week.

Support summary. Onboarding recap. Sales follow-up draft. Account research brief. Internal meeting notes. Whatever your team's actual five are.

Document them one at a time. Get the named owner to fill in all ten fields. Then run the test that matters: have one other person on the team try to run the workflow using only what is in the entry. Whatever they cannot reproduce is what is still trapped in someone's head, chat history, or habit.

Fix the gaps. Move to the next workflow.

Once a lightweight workflow library is keeping a meaningful number of workflows current, you will start to feel where it breaks: review stuck in DMs, no shared visibility, no audit trail. That is when teams move from a simple library to a more formal registry.

The trap is trying to inventory everything at once. Half the prompts on your team will turn out to not be worth documenting, and you will only find that out by leaving them out and seeing if anyone notices.

Pick one person to own the library, usually the ops lead. Their job is not to write every entry. Their job is to make sure every entry has an owner who is not them, and to review the failure modes column once a month for patterns.

Keeping the library current is light if each workflow has a real owner and only the repeated workflows make the cut.

Where to start this week

Open a blank page in whatever your team already documents in: Notion, Confluence, or a structured Google Doc. Title it "AI Workflow Library."

Ask your team a single question: what are the five AI workflows people are already repeating?

If the answers are vague, that is the work. If they are specific, you have your starter list.

Document the first one. Run the reproducibility test. Fix what is missing. Move on.

A prompt that lives in one person's chat history is a single point of failure with a friendly interface. A documented workflow with an owner is a system you can improve.
